We are now in the third phase, Agentic Engineering, where multiple specialized agents coordinate to solve complex end-to-end tasks, from requirements analysis to production deployment. This progression has a structural consequence: the cost of implementing code tends toward zero. The value is no longer in writing code but in knowing exactly what to build and verifying that what is built achieves its purpose. Software engineering is shifting from a discipline of construction to a discipline of definition and validation.
As implementation becomes commoditized, work organization must change. The “two-pizza team” model — eight to ten people with specialized roles — is giving way to smaller, more versatile formats. Three technical capabilities must be in place for these workflows to function. Persistent project memory stores context files that provide agents with information on architecture, code standards, and team conventions, dramatically reducing errors when well-configured. Integration with real systems allows agents to interact directly with development ecosystem tools, from repositories to CI/CD pipelines, databases, and cloud services. Without this connection, the agent operates in a vacuum. Finally, automatic guardrails prevent destructive operations and enforce standards before code reaches production. Automation without controls is a risk, not an advantage.
Transitioning to AI-native engineering is not a technology project. It is an organizational change affecting team structures, workflows, talent management, and company culture.
